Support for the establishment of a mid-term management plan for a major player in the property retail business

he comprehensive business of major realtor Company A covers the brokerage of properties for sale and lease and the sale of newly-built homes. Recently, the tone of the real estate market has been good and Company A's business performance has improved. However, Company A also faces great change in terms of market environment and structure, including stiff competition and the rejuvenation of the corporate revitalization market.

Company A thus decided to gain a thorough understanding of its situation, and create a mid-term management plan to strengthen its operating base and secure future growth. To ensure objectivity and develop and properly implement a strategy, the Company chose Roland Berger as its partner.
The project lasted four months and was conducted by a joint team. First, the team performed a quick 3C (Company, Competition, Customer) analysis. It then interviewed top management, analyzed internal data, conducted an employee questionnaire and a consumer survey, and interviewed industry experts and competitors, thereby identifying the KFS (key factors for success) for individual operations. Next, it identified strategy options for each business and created a company-wide strategy based on its analysis of the current situation.

The team held multiple meetings with top management to decide which businesses to invest in and which to scale down. Third, it tranlsated these decisions into a numerical plan. Based on the new company-wide strategy (focus and choice), it proposed a business plan that included the bold resource allocation. Fourth, the team facilitated an in-depth discussion involving top management and division heads, thereby building company-wide consensus for the mid-term management plan. Through the process of creating a mid-term plan involving top management over four months, the project not only resulted in a good strategy, but also contributed to the creation of a solid implementation base. Furthermore, to further guarantee the success of the plan, KPI (key performance indicators) were clarified and a structure and mechanism for their progress management established.

Later, we helped introduce marketing tactics, recognized as important to mid-term plan implementation, resulting in concrete measures for improving the Company A brand. Today, these measures are being steadily implemented. This has not only led to merits on the operations side, but working positively in other ways for employees, such as increasing their motivation.
